Most SEO reports contain too many numbers and too few decisions. Adding AI visibility can make the problem worse: rankings, citations, mentions, traffic, sources and conversions are compressed into a single “visibility” story even though they measure different things.
Use the following structure to preserve the evidence chain.
1. Executive decision summary
Begin with no more than five material points:
- what changed;
- what was shipped;
- what was verified;
- what remains uncertain;
- what decision is required next.
Avoid leading with a dashboard screenshot. The reader should understand the operating consequence first.
2. Work shipped
List production changes with the date, affected pages or templates, owner and relevant ticket. Separate completed work from drafts, recommendations and blocked tasks.
This section prevents activity from being confused with outcomes. It also creates a reliable intervention record for later analysis.
3. Technical verification
For each significant release, record whether the acceptance criteria passed. Examples include status codes, canonicals, rendered content, structured data, internal links, analytics events and conversion paths.
If a change did not reach production or failed validation, subsequent visibility data should not be used to evaluate that intervention.
4. Organic-search observations
Report the smallest set of metrics that explains material change: visibility for priority query groups, landing-page performance, qualified organic conversions and indexation or technical changes affecting those pages.
Annotate seasonality, brand campaigns, migrations and tracking changes. A traffic delta without context is not a diagnosis.
5. AI-answer observations
Use a stable panel and record each surface separately. Useful fields include:
- query and intent;
- market and language;
- date and observation conditions;
- mention and citation status;
- narrative accuracy;
- competitors included;
- sources used.
Do not rewrite the query panel each month to match emerging results. Add an experimental panel separately when research needs to expand.
6. Commercial outcomes
Report qualified calls, forms, bookings, pipeline or revenue where the measurement is available. State attribution limits. AI systems can influence demand without sending a referral click, and a referral click does not prove incremental revenue.
7. Decisions and backlog
End with decisions rather than a generic action list. Use four states:
- implement;
- investigate;
- monitor;
- stop or deprioritize.
Assign an owner, target window and acceptance criterion for implementation work.
